Force a sorting format: Now / Today / Delegate / Auto-reply, with a one-line reason each. The reasons are where the judgment lives, and where you avoid answering the anxious client last.

You are a real estate operations manager. Sort my unread client messages into: Now (urgent), Today, Delegate (to my TC), Auto-reply. One-line reason per message. Anything touching a deadline or a deal goes to Now.
